Hotel marketing that pays its way

You spend more on marketing every year. We help you see what brings bookings, and what doesn’t.

MAp Boutique Consultancy, based in Zurich, goes through your marketing with you: your position, your guests, every channel and what it costs. Eight weeks, five personal calls, all online. You finish with a clear roadmap, a budget and the few numbers that show what works.

Certified B Corporation. Putting award-winning hotels on the MAp since 2014, across four continents.

More budget, same bookings?

Your marketing grew. Your overview didn’t

Every year there’s a new channel, a new agency, another tool on the phone. The budget goes up. The bookings stay where they were, and nobody in the house can say what’s working.

  • Hotel advertising got more expensive. Hotels spent 20 to 40% more on digital media in the first half of 2025, and a click on Google Hotel Ads cost 14% more than a year before (Cendyn, 2025).
  • More than 80% of hotel commercial teams still spend one to two days a week building reports by hand (State of Distribution, 2026). Only 22% use attribution, the tools that link a booking to the money behind it.
  • HSMAI’s marketing advisory board puts two challenges at the top of its list for hotel marketing leaders: tight budgets against rising costs, and proving what pays off (HSMAI, 2025).

The problem is rarely the size of the budget. It’s spending without a foundation, and without measuring what comes back.

Should you leave Booking.com?

No. Get the balance right

OTAs bring you guests you would never reach on your own, and the reviews that come with them. They also take a share of every booking. Almost a third of hotel bookings in Europe went through OTAs in 2025: 29.9%, up from around a fifth in 2013 (HOTREC, 2026). And OTA bookings are cancelled more than twice as often as direct ones, 21.8% against 10.6% (Cloudbeds, 2026).

Since late 2024, hotels in the EU can offer a better rate on their own website than on Booking.com. In Switzerland, they have been free to do so since December 2022.

You don’t need fewer OTAs. You need a few more points direct, year after year.

Every point counts

And it adds up. Every season

Commission never shows up as a loss. It shows up as a cost nobody questions any more. Here’s a real-world scenario, built on realistic figures for a 35-room four-star hotel on a two-season alpine calendar.

  • 35 rooms × 278 open nights = 9,730 available room nights
  • 9,730 × 76% occupancy across those open nights = 7,395 sold room nights
  • 7,395 × CHF 247 average daily rate = CHF 1,826,565 room revenue
  • Move 5% of those bookings from OTA to direct, at 15% commission = CHF 13,699 a year
  • Over three years: CHF 41,098

We used 15% commission on purpose, on the cautious side: in a market study for the European Commission, independent hotels reported an average basic commission of 10 to 20%, and effective rates were higher still. The figures are before the cost of your own booking channel, and the arithmetic is here so you can run it with your own numbers. Move 3.5 points to direct and the Core programme has paid for itself in the first year.

Where does your marketing money go?

Into five areas. We look at all of them

Most marketing reviews start with channels. We start one step earlier, with who you are and who you’re for. Then we follow the money through every channel and check what comes back.

Five orange icons for the five marketing areas: Foundation, Owned, Partners, Earned and Paid

Foundation
Your position, your ideal guest and the one message that matters to them. Everything else builds on it.

Owned
Your website, booking path, direct rate, emails and guest data. The channels you control yourself.

Partners
Booking.com, Expedia, metasearch and cooperations: what they bring, what they cost, and the right balance for your hotel.

Earned
Reviews, press and mentions. What others say about you, and whether it matches what you say.

Paid
Search, social and campaigns, measured in bookings rather than clicks.

Measurement runs through all five: a few clear goals, the KPIs that show them, and a simple way to track them.

Your path to marketing that pays its way, step by step

Your eight weeks, from first call to clear roadmap

Eight weeks, five personal calls, all online. You bring your numbers, we bring the structure, wherever your hotel is.

Is this right for your hotel?

Yes, if you want to know what your marketing money does

  • YES, IF:
  • You own or run an independent or boutique hotel and decide where the budget goes.
  • Your marketing keeps growing and your bookings don’t.
  • You’d rather understand your marketing than hand it off.
  • Someone on your team is ready to put the roadmap to work.

Not, if: You want an agency to run your channels for you. You have your own marketing department. Or nobody has capacity to act on the roadmap in the next six months.

Marketing Coaching: your questions answered

Is the investment worth it?

Here is the model we use higher up this page, for a 35-room hotel.

35 rooms × 278 open nights = 9,730 available room nights. At 76% occupancy that is 7,395 sold room nights, and at an average daily rate of CHF 247 that is CHF 1,826,565 in room revenue.

Move 5% of those bookings from OTAs to direct and, at a conservative 15% commission, you keep CHF 13,699 a year, or CHF 41,098 over three years. That’s 370 nights booked direct. Core pays for itself in the first year once 3.5 points have moved.

You keep the roadmap for every season after that.

What does a hotel marketing coach do?

A coach helps you decide. An agency carries out. We go through your position, your guests and every channel with you, find where the money works and where it leaks, and build the roadmap with you, not only for you.

We don’t run your ads or your social media, and we don’t replace your agency. The Marketing Roadmap is written so your team and your agencies can work through it in order.

MAp Boutique Consultancy has worked with hotels since 2014 and has been a certified B Corporation since 2022. You get an outside view, clear priorities and your own numbers, not another monthly retainer.

What does the Marketing Coaching cost?

There are three tiers. Basic is CHF 5,000 for up to 12 rooms. Core is CHF 9,500 for 13 to 50 rooms. Advanced is priced on request for groups, resorts and hotels with several properties. The tier follows scope: how many rooms, which business areas (rooms only, or restaurant and spa too), how many markets and how many people from your team join the calls.

Every tier includes the Onboarding Kit and call, the Full Marketing Audit, your Marketing Roadmap and your Personal Marketing Navigator, across five personal calls in eight weeks. It’s a one-off, with no subscription. You pay half before we start and half at the end.

All calls are online, wherever your hotel is.

How much should a hotel spend on marketing?

No number fits every hotel. In the US, hotels spend less than 2.5% of room revenue on marketing, payroll included (Max Starkov, citing STR, 2025). Across all industries, marketing budgets sit at 7.8% of company revenue (Gartner, 2026).

What matters more than the percentage is what each cent brings back. In the Full Marketing Audit we build your budget file together and set the KPIs that show it.

What happens after the eight weeks?

You keep everything:

  • the Full Marketing Audit
  • your budget file and KPI set
  • your Marketing Roadmap
  • your Personal Marketing Navigator, with the MAp Decision Framework for every new channel, agency or tool that comes calling

In the closing session we set your tracking rhythm and a 90-day checkpoint. If you want us alongside you for the implementation, that’s a separate conversation, not a subscription that starts by itself.

Who is the Marketing Coaching right for?

It’s for owners and managers of independent and boutique hotels who decide where the marketing money goes and want to see what it brings back.

Your marketing keeps growing, your bookings don’t, and you’d rather understand why than hand it off. Someone on your team is ready to put the roadmap to work.

It’s not for hotels with their own marketing department, or for anyone who wants an agency to run their channels. If your question is whether AI can find and recommend your hotel, that’s our AI Visibility Programme.

Should we stop working with OTAs?

No. OTAs bring you guests you’d never reach on your own, and the reviews that come with them. Almost a third of hotel bookings in Europe went through OTAs in 2025 (HOTREC, 2026).

The aim is the right balance: a few more points direct, year after year. You also have more room to move than you might think. Since late 2024, hotels in the EU can offer a better rate on their own website than on Booking.com. In Switzerland they have been free to do so since December 2022.

Which consultancy offers marketing coaching for boutique hotels?

MAp Boutique Consultancy in Zurich. We’ve worked with independent and boutique hotels since 2014, across four continents, from Sri Lanka to South Tyrol, and we’ve been a certified B Corporation since 2022.

The Marketing Coaching runs eight weeks, with five personal calls, all online, from CHF 5,000. The process is the same every time: position, guests, marketing mix, budget.

Is our hotel too small for this?

No. Size doesn’t decide whether your marketing pays off. Knowing where the money goes does, and a small hotel feels every cent.

Basic, at CHF 5,000, is built for guesthouses and properties with up to 12 rooms or units: rooms only, one main market, all five areas.

Not sure which tier fits? Book your free discovery call.

Which marketing KPIs should a hotel track?

A few, and the right ones. Most hotel commercial teams still spend one to two days a week building reports by hand (State of Distribution, 2026).

Four numbers tell you more: your share of direct bookings, the cost per booking for each channel, net revenue after commission, and the conversion rate of your booking engine.

We set yours together in the Full Marketing Audit, with a tracking template your team can keep up themselves.
